Move from a chatbot to controlled business actions
Add retrieval, read-only tools and approved writes in separate, testable stages.
Keep the existing task as the baseline
Collect requests the chatbot cannot finish: a missing policy source, a record lookup or a required business action. Classify the gap before adding an agent. A missing document may need retrieval; a predictable approval process may need a fixed workflow rather than autonomous planning.
Increase capability in stages
- Grounded answers: retrieve permitted documents, show useful citations and refuse unsupported conclusions.
- Read-only tools: query a record with caller authorization, bounded arguments and a structured response.
- Proposed action: show the intended change and its evidence to an authorized reviewer without performing it.
- Approved write: execute a narrowly scoped operation, validate its receipt and make repeated delivery safe.
For every stage define accepted inputs, expected output, timeout behavior and a fallback. A tool timeout leaves the action outcome uncertain; check the business system before retrying a write. Give users a clear incomplete status when success cannot be verified.
Test attacks against the action boundary
Place instructions inside a retrieved document that ask the agent to reveal another customer's record or skip approval. The application must still enforce identity, permissions and approvals. Treat documents and tool results as data, not new authority.
For new AWS deployments, evaluate AgentCore and the supported model/tool configuration. Agents Classic has account eligibility restrictions; do not assume an older integration example can be created in a fresh account.
Release one capability at a time. Keep the previous behavior available for rollback, and record task completion, corrections, duplicate actions and failures. The handover should identify the owner of each tool, approval rule and recovery path.
